Heijmans is one of the Netherlands' largest construction and infrastructure companies, with activities spanning residential, commercial, and civil projects. With dozens of projects running simultaneously and a broad range of digital tools in use, its IT landscape is both complex and constantly evolving.

What was missing was a shared point of reference: which applications are used at which stage, for which processes, and under what conditions? Without that clarity, project teams faced uncertainty at the start of new assignments, and valuable time was lost.

The challenge
Heijmans needed a visual, interactive overview of its entire IT landscape, including the interdependencies between applications — alongside a decision tree that would allow project teams to quickly and consistently determine which tools are relevant for any given project.

Blackbear's role
The assignment called for a rare combination of analytical rigour, process understanding, and visualisation expertise. Blackbear defined the scope clearly from the outset and matched the assignment to a specialist with a background spanning IT architecture, business intelligence, and project management. Working within a fixed-price structure with a concrete definition of done kept the engagement focused and outcomes-driven throughout.

Result
The project delivered three interconnected outputs: an interactive visualisation of the full IT landscape showing all applications and their relationships, an accessible application catalogue detailing processes, mandatory and optional usage, and dependencies per tool, and a decision tree enabling every project team to quickly map the IT setup relevant to their specific assignment. Full documentation for use and governance was included.
